We asked fixed ops managers: "What are the biggest things your
dealership is doing to control expenses in your fixed operations?"
"We look at what we
use, how much we
use and pricing. We
always price-shop to
ensure we get the
best price at a good
quality. Instead of
printing, we've
implemented text
messaging and email for our multipoint
inspections in service. We also buy in bulk for
a better price. Cheap isn't always better."

"Special tools from the manufacturer are
expensive. When these tools go missing, it is
costly to replace them and difficult for the
technicians to properly fix vehicles in a timely
manner. We have resolved this issue by billing
out our special tools on the technician's repair
order. This requires the service writers to check
to make sure the tool has been returned prior to
removing it from the repair order and closing
the order for the customer. This has
drastically reduced the expensive
replacement of inventoried and
secured special tools."

"Constant review with the general manager and
controller to ensure our expenses not only are in
line, but are allocated correctly. By utilizing
software systems like CDK and Axcessa, we are
able to monitor expenses in real time, giving us
the ability to address any discrepancies and
make the necessary adjustments."

"We make sure everybody monitors overtime.
We reduced our hours of operation by one
hour because we saw that we were not that
busy from 6 p.m. to 7 p.m. This helped us
bring our overtime, utilities and much more
down a little bit, while also making sure we
have the right amount of staff to
accommodate all of our customers' needs."

"Diligence in watching expenses such as payroll and overtime.
Having as few hourly positions as possible, where most positions are
profit-producing and not expenses. You also need
diligence in watching damage and policy expenses.
The best way to do that is to get buy-in from the
entire staff, to watch for and alert guests of existing
damage but also to use caution when working, to
keep damage and breakage to a minimum. Having a
crew of people working on the goal of watching
expenses is much better than doing it alone."
